Custom Formulation vs Private Label: How to Choose

The difference in one paragraph

Private label means you select a formula that already exists in a manufacturer's catalogue and put your brand on it. Custom formulation means a formula is developed for your brand, from a brief, in a laboratory. Private label is faster and cheaper to start. Custom costs more at the front and gives you a product that no competitor can order from the same catalogue.

Neither is simply better. They answer different questions, and a brand can legitimately start with one and move to the other.

Where private label wins

  • Speed. The formula exists, so development time is zero.
  • Entry cost. There is no development fee and no sample iteration cycle to pay for.
  • Testing already done. Stability and safety work on a catalogue formula has usually been completed once, for everyone using it.
  • Validation. If you are testing whether a market exists at all, paying for a proprietary formula to answer that question is expensive.

Where it costs you later

  • No differentiation. The same base is available to anyone who calls the same supplier, including the brand next to you on the shelf.
  • No ownership. You are not taking the formula anywhere. Moving suppliers means starting the product over.
  • Limited claims. The formula was not designed around the story you want to tell, so the marketing gets built backwards from whatever is already in the bottle.
  • Price pressure. When the product is interchangeable, the competition becomes price, and price is a fight the smaller brand loses.

What custom formulation actually costs

At Vaulabs, custom formulation development starts at $1,000 per formula. Benchmark matching, where you bring a product that already performs the way you want and we build toward it, starts at $1,500. Both include two revisions, a production-ready formula, and a sample shipped to you in the United States. The first sample takes two to three weeks, each revision one to two.

Minimum order is 5,000 units per SKU, and runs go from 5,000 to 50,000 units and above. A first production run takes 10 to 12 weeks from approved sample and deposit; a reorder takes 6 to 8. The quote is one finished price per unit, packed and ready to ship, with microbial testing and label compliance already inside it.

The minimum is the part that decides it for most brands

Founders often read a 5,000 unit minimum as a wall built to keep small brands out. It is not. It is the size of the equipment. A production run has to fill tanks and lines built for volume, and raw materials arrive in quantities suppliers will not break apart. Below a certain run size, the cost per unit climbs to a place where the product cannot be sold at a workable margin.

None of this is designed to hurt small brands. If 5,000 units of one product is genuinely out of reach this year, private label at a lower minimum is the more honest choice, and we will say so rather than sell you a development fee you are not ready to use.

A practical way to decide

What we see most often is that the decision comes down to three questions. Is the product itself the reason someone would choose your brand, or is the brand the reason? Do you expect to reorder this SKU more than twice? And if you had to change manufacturers in two years, would you need to take the formula with you? Two yeses point to custom.
